Milwaukee M12 Polisher/Sander Attachments: Every Conversion for the 2438
Out of the box, the M12 polisher/sander runs a 3" polishing pad and a 2" sanding pad. That's it. But the spindle is a plain threaded hole, and anything that threads into it can turn the tool into a random orbital sander, a quick-change disc tool, a backing pad driver, a rotary tool or a light-duty drill. This guide covers every attachment that converts it, what each one actually does, and which speed mode to run it in.
- The thread: The M12 polisher/sander (models 2438-20, 2438-22 and 2438-22X) has an internal M9 x 0.75 metric thread in the spindle. Every attachment in this guide has a matching M9 x 0.75 male thread and screws straight in.
- The speeds: Two modes. Polishing mode runs 0–2,800 RPM. Sanding mode runs 0–8,300 RPM. Whatever you mount must be rated for at least 8,300 RPM, because sanding mode can reach it with one bump of the switch.
- Other M12 tools: These attachments are built for the 2438 polisher/sander only. They don't fit M12 drills, impact drivers or rotary tools.
The Conversion Map
Eight attachments, one spindle. Each branch is a different tool.

Sanding Heads: Change How the Tool Moves
The stock M12 is a rotary tool. Every pad spins on a fixed center. These two heads change what happens at the work surface.
A rotary sander cuts fast but leaves circular scratches that show through paint and clear. A random orbital head adds an eccentric orbit on top of rotation, so no grit particle follows the same path twice. The scratch pattern randomizes, and the finish comes out flat and even instead of swirled. If you're sanding anything that gets painted or cleared, that is the reason to convert.
The 2" quick-change holder is the other direction: it keeps the tool rotary but swaps the stock sanding pad for a fresh one. Holders wear. The hub loosens, the face glazes and discs stop locking tight. When the stock pad goes, this is the replacement.
3" Dual Action Random Orbital Sander Head for M12
Converts the M12 polisher/sander from a rotary tool into a 3" DA sander. Best for feathering paint edges, scuffing panels before primer, and sanding small repairs on cars, boats and furniture where a full-size DA is too big and a rotary pad would leave swirls. Run it in sanding mode and let the pad float; pushing down stalls the orbit.
2" Quick-Change Disc Pad Holder (49-36-0800 Replacement)
Direct replacement for the 2" sanding pad that ships with the M12 polisher/sander kits. Use it when the stock holder starts throwing discs or wobbling, or keep a second one loaded with a different grit so you swap holders instead of discs mid-job. Built for spot repairs, weld blending in tight spots and edge work.
Thread Adapters: Run Pads Built for Other Tools
The M9 x 0.75 thread is unusual. Almost nothing outside the 2438 accessory line uses it. These adapters bridge it to the three threads that most backing pads and holders do use.
| Adapter | Output thread | What it mounts | Typical use |
|---|---|---|---|
| 1/4"-20 Adapter | 1/4"-20 male | 1"–3" Type R and Type S quick-change holders with a 1/4"-20 female thread | Weld blending, deburring, surface conditioning discs |
| 5/16"-24 Adapter | 5/16"-24 female | Backing pads with a 5/16"-24 male stud, the standard on most air DA and small polishers | Hook & loop or PSA sanding pads you already own |
| 5/8"-11 Adapter | 5/8"-11 male | Backing pads with a 5/8"-11 female thread, the same thread as angle grinders and rotary polishers | Small rotary polishing pads |
Male output screws into a female pad or holder. Female output accepts a male stud. Check which one your pad has before ordering.
1/4"-20 Threaded Adapter for M12, M9 x 0.75 Male x 1/4"-20 Male
Mounts 1" through 3" Type R and Type S quick-change disc holders on the M12. That opens up the full range of small quick-change discs: bristle discs, surface conditioning discs, fiber and non-woven discs. If you need a disc size other than 2", this is the adapter. Not sure which quick-change system your discs use? See Quick-Change Disc Systems, Decoded.
5/16"-24 Threaded Adapter for M12, M9 x 0.75 Male x 5/16"-24 Female
5/16"-24 is the most common stud thread on small air-tool backing pads. This adapter lets the M12 run those pads, so the 3" hook & loop or PSA pads already in your drawer go to work on a cordless tool. Keep pad diameter small; the M12 is a compact tool and runs best at 3" and under. Pad wobble or a pad that won't sit flat? Backing Pad Selection & Why Your Disc Wobbles covers it.
5/8"-11 Threaded Adapter for M12, M9 x 0.75 Male x 5/8"-11 Male
Puts a 5/8"-11 male thread on the M12, the same spindle thread as most U.S. angle grinders and rotary polishers. Use it for small 5/8"-11 polishing backing pads. Carbon steel with a black oxide finish. This adapter does not make the M12 an angle grinder: no guard, no grinding wheels, no cut-off wheels (see the safety section below). For grinder-side adapters, see Angle Grinder Adapters: Run Any Accessory Off a 5/8-11 Spindle.
Shank Converters: Rotary Tool, Bit Driver, Drill
These three skip pads entirely and give the M12 a way to hold shanked tooling.
The useful thing about running shank tooling on the M12 is control. At 8,300 RPM max, it is far slower than a die grinder, which typically runs in the 20,000+ RPM range. That makes it a poor choice for heavy stock removal with a carbide burr, but a good one for finishing work where a die grinder is too aggressive: cartridge rolls in a bore, small flap wheels on a radius, polishing points on a part you can't afford to gouge. Lower surface speed means it cuts slower, so expect to make more passes.
Collet Adapter for M12 with 1/8" & 1/4" Collets
Turns the M12 into a cordless rotary tool for 1/8" and 1/4" round-shank accessories: mounted points, cartridge roll mandrels, small flap wheels and polishing bobs. Stainless steel body, hardened carbon steel collet nut and spring steel collets. Insert the shank fully before tightening; short engagement is what throws a mandrel. For mandrel and roll sizing, see Cartridge Rolls and Spiral Bands.
1/4" Hex Shank Converter for M12
Quick-change 1/4" hex bit holder for the M12. Snap in hex-shank accessories: hex-shank wire brushes, polishing bobs, mandrels, countersinks and driver bits for light fastening. Carbon steel and aluminum construction. The fastest tool change of any attachment here, which matters when you are bouncing between two accessories on one job.
1/2" Keyless Drill Chuck for M12, 0.08"–0.51" Capacity
Self-tightening keyless chuck that holds anything from 2 mm to 13 mm: drill bits, odd-size shanks, and 1/8" and 1/4" abrasive accessories when you don't have the collet handy. One-handed bit changes. Treat it as light-duty: the M12 polisher/sander has no clutch and isn't built to replace a drill/driver, but it will drill pilot holes and spin accessories with oddball shanks without a second tool.
Which Speed Mode for Which Attachment
The mode switch matters more once you start converting the tool. Use this as a starting point and adjust with the trigger.
| Attachment | Start in | Why |
|---|---|---|
| 3" Random Orbital Head | Sanding (0–8,300) | The orbit needs speed to randomize the scratch; too slow and it chatters |
| 2" Quick-Change Holder | Sanding | Small discs need surface speed to cut; drop to polishing mode for fine conditioning discs on thin material |
| 1/4"-20 Adapter + QC holder | Sanding | Same as the 2" holder; use the trigger to feather speed on bristle and non-woven discs |
| 5/16"-24 Adapter + DA-style pad | Sanding for abrasives, polishing for foam | Paper and film want speed; foam polishing pads sling product and build heat at high RPM |
| 5/8"-11 Adapter + polishing pad | Polishing (0–2,800) | Rotary polishing on paint needs low speed to avoid burning through clear |
| Collet Adapter | Sanding | Small-diameter tooling needs RPM to get usable surface speed |
| 1/4" Hex Converter | Depends on the bit | Abrasive accessories in sanding mode; driver bits and countersinks in polishing mode |
| 1/2" Keyless Chuck | Polishing | Low speed for drilling control and to keep bits from walking |
Surface speed scales with diameter. A 2" disc at 8,300 RPM moves far slower at the edge than a 4-1/2" disc at the same RPM. See the RPM and SFPM chart for the math.
- No cut-off wheels and no bonded grinding wheels. The tool has no guard. A shattered wheel has nothing between it and you. The 5/8"-11 adapter is for polishing pads, not grinder wheels.
- Every accessory must be rated 8,300 RPM or higher. Check the maximum RPM marked on the accessory or its packaging before mounting, even if you plan to stay in polishing mode.
- Keep pads small. Large pads overload a compact 12V tool and multiply the force if a pad lets go. Stay at 3" and under.
- Snug, not cranked. Thread adapters and holders seat by hand plus a light snug. Over-tightening galls the M9 x 0.75 thread, and that thread is the tool's only mounting point.
- Battery out for changes. Pull the pack before swapping any attachment. Eye protection every time; add a dust mask for sanding.
Three Builds That Cover Most Work
| Build | Attachments | Who it's for |
|---|---|---|
| Body & Paint | 3" Random Orbital Head, 5/16"-24 Adapter, spare 2" Quick-Change Holder | Spot repairs, feathering, scuffing, small panel work |
| Metal Finishing | 1/4"-20 Adapter, 2" Quick-Change Holder, Collet Adapter | Weld blending, deburring, cartridge rolls in bores and corners |
| Do-Everything Cordless | 1/4" Hex Converter, 1/2" Keyless Chuck, Collet Adapter | Light drilling, brushes, mandrels and bits from one tool on a ladder or under a dash |
M12 Polisher/Sander Attachment FAQ
What thread is the Milwaukee M12 polisher/sander spindle?
The M12 polisher/sander (2438-20, 2438-22 and 2438-22X) has an internal M9 x 0.75 metric thread. Any attachment with a matching M9 x 0.75 male thread screws directly into the spindle.
Can I turn the M12 polisher into a random orbital sander?
Yes. A 3-inch dual action random orbital sander head threads into the M9 x 0.75 spindle and converts the tool from rotary motion to random orbital motion, which leaves a swirl-free scratch pattern for paint and finish prep. Run it in sanding mode.
Can I use standard backing pads on the M12 polisher/sander?
With a thread adapter, yes. A 5/16-24 female adapter accepts the 5/16-24 stud pads common on air DA sanders. A 5/8-11 male adapter accepts 5/8-11 threaded polishing pads. A 1/4-20 male adapter accepts 1-inch to 3-inch Type R and Type S quick-change holders. Keep pads at 3 inches and under.
Can I put a cut-off wheel or grinding wheel on the M12 polisher/sander?
No. The tool has no guard, and cut-off and bonded grinding wheels must only be run on tools with a guard. Use sanding, polishing and surface conditioning accessories rated for at least 8,300 RPM.
Can the M12 polisher/sander be used as a drill?
For light work. A 1/2-inch keyless chuck with 0.08 to 0.51 inch capacity lets it hold drill bits for pilot holes and odd-shank accessories. It has no clutch and isn't a replacement for a drill/driver. Use polishing mode for better control.
Do these attachments fit other Milwaukee M12 tools?
No. They are built for the M9 x 0.75 spindle on the M12 polisher/sander 2438 series. M12 drills, impact drivers and rotary tools use different chucks and drives.
